The decision everyone is making badly

1. Is this a core differentiator or a commodity?
Buy the commodity. Build the differentiator.
Your email, your CRM's AI summary feature, your meeting notes - commodity. Someone sells a perfectly good version and you should rent it. Building your own is ego, not strategy.
The thing that is specific to how your business actually wins - your particular workflow, your proprietary data, the judgment your best people apply - that is where a build pays off, because no vendor will ever model it as well as something built for you.
2. How sensitive is the data it needs to see?
The more sensitive the data, the more a build makes sense, because a build runs on your infrastructure and the data never leaves your boundary.
A general SaaS AI tool sends your data through the vendor's systems. For marketing copy, fine. For patient records, financial data, or anything under a compliance regime, "fine" gets expensive the moment a security questionnaire arrives. A deployment on your own cloud keeps the data home and makes that questionnaire answerable.
3. What does it actually cost over two years?
Most buy decisions ignore that per-seat pricing scales with adoption and headcount. The "cheap" SaaS tool is cheap at ten users and a real line item at two hundred. Run the two-year number, not the first invoice.
A build has a higher upfront cost and a flatter curve after. The crossover is usually closer than people assume once usage grows.
The honest answer is often "neither, yet"
Sometimes the right call is to do nothing for six months. If you have not defined the workflow the AI is supposed to improve, no tool and no build will save you. Buy a cheap SaaS seat to learn what you actually need, then revisit. We have told prospects this and lost the immediate sale. It is still the right answer.
